Governing Microsoft Copilot with MeshGuard

The Copilot Governance Gap

When an organization enables Microsoft 365 Copilot, it grants an AI agent sweeping access to the company's most sensitive data. Copilot inherits the user's Microsoft 365 permissions, which means it can access anything the user can — emails, files, calendars, Teams chats, and SharePoint sites.

For CISOs and compliance teams, this creates a governance blind spot:

  • No per-department policy enforcement. You can't tell Copilot "only access HR data when an HR employee asks." It just sees everything the user can see.
  • No visibility into what Copilot reads. When Copilot generates a summary, there's no native log of which emails, files, or messages it accessed to produce that output.
  • No output controls. Copilot can draft contracts, send emails, and create documents — with no policy layer to validate what it produces before it leaves the organization.

1. Data Leakage Across Departments

A sales manager asks Copilot to "summarize recent company updates." Copilot pulls from SharePoint sites the user technically has access to — including HR compensation reviews, legal case files, and board meeting minutes. The user never would have navigated to those documents manually, but Copilot surfaces them in a convenient summary. Data boundaries that relied on "nobody looks there" are now meaningless.

2. Hallucinated Commitments

Copilot drafts an email response to a vendor negotiation. It includes specific pricing terms, delivery dates, and penalty clauses — language that sounds authoritative but was hallucinated. The recipient treats it as a binding commitment. Without a review gate between Copilot's output and the send button, your organization is one auto-send away from an unintended contractual obligation.

3. Audit Trail Gaps

A regulator asks: "What data did your AI system access when it generated this report?" With native Copilot, you can't answer that question. There's no granular log of which documents, emails, or messages Copilot read to construct a given response. For industries subject to SOX, HIPAA, or GDPR, this is a compliance failure waiting to happen.

4. Over-Privileged Access

An intern with broad SharePoint read access asks Copilot to "find recent emails about the acquisition." Copilot dutifully searches the CEO's inbox (which the intern can technically access through a misconfigured shared mailbox) and returns confidential M&A details. The permissions were wrong to begin with — but Copilot turned a latent misconfiguration into an active data breach.

5. Compliance Violations

Patient health records in a SharePoint site. Financial projections in a Teams channel. Employee PII in an Excel file on OneDrive. Copilot processes all of it without distinguishing regulated data from casual notes. No HIPAA access controls. No SOX segregation of duties. No GDPR data minimization. The AI treats all data equally — and regulators won't.
